Successfully Managing Complex Migrations

Insurers are under increasing pressure to replace legacy system landscapes that have evolved over time and make their data usable for the future. At the same time, knowledge of legacy systems is noticeably declining due to demographic change. Valuable data sets are often not centrally available or can only be analyzed with significant effort – a hurdle for modern processes, automation, and the targeted use of AI.

Replacing existing systems therefore presents a challenging task: a complete, technically accurate, and audit-compliant migration, including archiving. Phases of Migration

Structured Migration: From Strategic Preparation to a Successful Go-Live

    Initialization Phase

    During the initialization phase, we work together to lay the foundation for the migration project. We define the scope, migration paths, and approach; assess the complexity of each path; and prepare the project in a structured manner. The goal is to establish a shared, realistic understanding of the migration – one that is transparent, robust, and based on mutual respect.

    Project Phase

    During the project phase, the migration paths are designed from a business perspective, implemented technically, tested, and put into production. We involve business units, IT, internal audit, data protection, external auditors, management, and, if necessary, other stakeholders early on, all the way through to the approval and acceptance of the migration.

The 4 Steps of the Initialization Phase

Migration Map

The migration map shows source systems, peripheral systems, and target systems, as well as the business objects to be migrated or archived. It links these via migration paths and provides a common framework for all parties involved.

Questionnaires

Based on the migration map, questionnaires provide detailed information on the components of the individual migration paths. They structure information, clarify open issues, and lay the foundation for robust analyses and decisions.

Definition, Scope, Approach, and Cost-Effectiveness

Together, we define the scope, approach, effort, and resource requirements of the migration project. Our 8-phase model provides a clear structure for this and supports a realistic assessment of effort and benefits.

Project Preparation

Project and resource planning is carried out across the 8 phases. In workshops, internal and external stakeholders are assigned to each work package, deliverable types are defined, and the handover to the project is prepared. This concrete planning allows for the completion of the initialization phase and establishes a transparent foundation for the project’s launch.

The 8 Project Phases

Migration Project Setup & Management

This phase builds on the results of the initialization phase. Here, responsibilities, authorities, tasks, and deliverables are clarified. In addition, project planning, steering, controlling, risk management, and change management are established.

Migration Infrastructure

In this phase, self-contained migration environments are set up. This includes test environments, preparation of the production environment, monitoring of migration runs, as well as quality and performance analyses.

Business Migration

This phase covers the functional design of the migration process, including the development of the migration concept, the definition of transformation rules, and the continuous refinement of the migration map. For portfolio migrations, it also includes the final analysis of products and tariffs, as well as the modeling of migration products.

Technical Migration

During the technical migration phase, the business requirements are implemented for each migration path. This applies to the migration tool as well as the source, intermediate, and target systems, along with the necessary interfaces and data flows.

Migration Testing

This phase verifies all implemented migration paths. This includes business tests, integration tests, business object entry and exit tests, as well as performance and load tests to ensure reliable migration results.

Preparation for the Production Migration

As testing of the migration paths progresses, the sixth phase focuses on planning the production migration(s). Creating the deployment plan and the migration script is central to this phase. As test readiness progresses, the production migration is planned in detail. The key objectives here are to create a final deployment plan and a migration script.

Production Migration

In this phase, the dry run and production migration are carried out. Reporting, approvals, and verification of the migration results are conducted in accordance with the approval process for the defined stakeholders.

Stabilization

This final phase ensures post-migration support following the production migration. Business and technical support ensure that operations with the migrated legacy data in the new system landscape get off to a smooth start.
